Most executives know gross margin by heart: revenue minus cost of goods sold. It tells you, at the most basic level, how much the business keeps after covering the direct cost of what it sells. But there is another lens management accountants love — and for good reason: contribution margin.

In businesses with complex cost structures — multi-branch retail or restaurant chains — gross margin alone can mislead you. Contribution margin lets you evaluate each branch on the costs it actually controls, and see which locations genuinely manage costs well.

Shared fixed costs — a company-wide influencer campaign that benefits the whole brand rather than any single branch — should be treated as central costs. Allocating them arbitrarily to branches can make a well-run location look like a poor performer, and vice versa.

Good executives don’t just read margins. They pay attention to how those margins were calculated — because decisions to close a branch, reprice, or shift marketing spend all rest on numbers with assumptions buried inside them.

When reporting to regulators, auditors or investors, you generally report gross margin, not contribution margin. External statements follow accounting standards, while contribution margin relies on internal assumptions about cost behaviour that outsiders cannot easily verify.
