When most people analyse a P&L or balance sheet, they stop at one question: “how much did it grow?” Revenue up 12%, costs up 10%, looks healthy. That’s horizontal analysis — comparing the same line item across periods. Useful? Absolutely. Complete? Not even close.

It could be a booking error, a supplier price increase you haven’t repriced for, margin leakage, or a genuine shift in cost structure. Either way, a 3–5 point move is a signal you cannot afford to ignore.

Payroll drift — you’ve always kept salary expense within 5–8% of sales. Suddenly it hits double digits, 10–15%, while revenue stays flat. Horizontal analysis just says “expenses increased.” Vertical analysis tells you your operating model has changed, and someone needs to explain why.
